Outsourced COO

APPLICATION-ONLY OPERATING PARTNERSHIP

Outsourced COO for Gym Owners Who Want an Operator, Not a Consultant.

Your gym does not need another list of ideas. It needs someone who will help set the priorities, build the operating rhythm, hold the team accountable, and turn decisions into execution.

No pressure. No generic pitch. We will look at the business, the goals, and the obstacles — and decide whether this is the right level of help.

Your gym should not depend on you to carry every decision.

Most gym owners do not have an idea problem. They have an execution problem. They know sales need attention. They know expenses need to be tighter. They know the team needs clearer expectations. They know new revenue opportunities are sitting in front of them. But everything still comes back to the owner — and the owner becomes the operating system.

That is where I come in. As your outsourced Chief Operating Officer (COO), I work beside you as the senior operating partner in the business. I do not take ownership away from you, and I do not replace a capable general manager. I help create the priorities, numbers, meeting rhythm, accountability, and follow-through that keep the business moving without every issue landing back on your desk.

This is not consulting with a bigger price tag. It is a different level of involvement.

Is this a fit?

This is built for an owner who is ready to execute. The outsourced COO engagement may be a fit if:

  • You are the bottleneck. Too many decisions, approvals, and problems still stop with you.
  • Revenue exists, but the margin is not where it should be. You need more discipline around pricing, payroll, expenses, retention, and non-dues revenue.
  • The team needs a real operating cadence. Roles are unclear, follow-through is inconsistent, or meetings happen without measurable accountability.
  • You have important initiatives that keep stalling. The business needs someone to organize the work, assign ownership, and keep it moving.
  • You want to lead at a higher level. You are ready to move from reacting all day to running the business by priorities and numbers.
  • You are willing to be coached and challenged. You want honest feedback, direct decisions, and measurable action — not validation.

This is not for everyone — and it should not be. This will not be a fit if:

  • You want passive advice. This engagement requires action between meetings, not a monthly conversation that produces another unused to-do list.
  • You will not share the numbers. I cannot help operate a business if I cannot see the financial and performance information that drives decisions.
  • Your team has no authority to execute. We need clear owners for the work and the ability to make reasonable operating changes.
  • You are looking for a miracle without runway. A serious turnaround needs time, attention, and the resources to carry out the plan.
  • You only want the cheapest option. My $599 consulting plan is the better fit when you want expert guidance and will lead the implementation yourself.

What is included

We build the operating system — and use it every week. The exact priorities will depend on the business, but every engagement is designed around one outcome: turning the owner’s goals into consistent execution.

  1. A focused 90-day operating plan — we identify the few priorities that matter most, define the outcome for each one, assign ownership, and establish the milestones that keep the plan from drifting.
  2. A weekly executive operating meeting — we review the numbers, remove obstacles, make decisions, and leave with clear owners and deadlines.
  3. A practical performance scorecard — we track the key numbers across sales, retention, revenue, payroll, service, and execution before the month is already gone.
  4. Profit-and-loss and margin discipline — we review the P&L, challenge weak assumptions, identify leaks, and connect operating decisions to the margin you keep.
  5. Revenue-growth priorities — we focus the team on the highest-value opportunities across membership sales, retention, pricing, referrals, and non-dues revenue.
  6. Team structure and accountability — we clarify roles, expectations, meeting rhythms, and ownership so the right people are responsible for the right outcomes.
  7. Decision and implementation support — help working through the real choices that slow an owner down: what to fix first, what to stop, who should own it, and how to keep the work moving.
  8. Direct owner counsel — a candid operating perspective from someone who understands gym startups, growth, turnarounds, funding, and the cost of waiting too long to address a problem.

Choose the right level of help

The $599 plan gives you expert guidance. The COO engagement drives the operating cadence. Both offers are valuable. The right one depends on how much of the execution you want to own yourself.

If you want a trusted expert to pressure-test decisions and point you in the right direction, choose the $599 consulting plan. If you want a senior operating partner helping to create the rhythm, drive the priorities, and hold execution accountable, apply for the outsourced COO engagement below.

Investment and terms

A serious operating partnership, without giving up ownership.

The investment is $5,000 per month.

  • 90-day initial commitment — enough time to establish the operating baseline, set priorities, install the weekly rhythm, and begin producing measurable movement. After that, month-to-month with 30 days’ written notice.
  • Application required — I accept engagements only when the business, the owner, and the timing are a strong fit.
  • Limited capacity — this is hands-on work, so I keep the number of active outsourced COO clients intentionally limited.
  • Remote-first delivery — regular work through scheduled video meetings, shared numbers, and direct operating communication.
  • On-site work by agreement — travel, lodging, and on-site project fees quoted separately before anything is scheduled.
  • Clear boundaries — legal, tax, accounting, employment-law, and licensed financial advice remain with your qualified professional advisers.

Apply

If the business needs more than advice, let’s look at it together. Start with the short application below. Tell me where the business is today, where you want it to go, and what keeps getting in the way.

I will review it personally. If I believe the outsourced COO engagement could make sense, we will schedule a fit call. If the engagement is not the right fit, I will tell you — the $599 consulting plan may be the better next step, or the timing may simply not be right yet.

Frequently asked questions

Straight answers before you apply.

Are you replacing me as the owner?

No. You keep the authority and make the final decisions. My role is to help you operate at a higher level, make stronger decisions faster, and create accountability around execution.

Are you replacing my general manager?

Usually, no. If you have a capable general manager, I help strengthen the structure around that person. If the role is unclear or the fit is wrong, we address it directly and build the right operating plan.

How is this different from the $599 monthly consulting plan?

The $599 plan is advisory: I help you think through the business, identify opportunities, and make better decisions while you lead implementation. The outsourced COO engagement adds a weekly operating cadence, scorecard discipline, 90-day priorities, team accountability, and deeper implementation support.

How much of my time will this require?

You should expect a focused weekly operating meeting, timely access to the information needed for decisions, and follow-through on agreed actions. The goal is not to add meetings — it is to replace scattered activity with a clear operating rhythm.

Do you work remotely or on-site?

The standard engagement is remote-first. On-site work can be added when it has a clear purpose and is agreed in advance. Travel, lodging, and any additional on-site fee are separate.

Can you guarantee a revenue or profit result?

No responsible operator can guarantee a specific financial result. Results depend on the starting point, the market, the team, the available resources, and whether agreed actions are carried out. I do guarantee direct communication, disciplined attention to the numbers, and honest recommendations.

Does this include financing, brokerage, legal, or accounting services?

No. Those services are separate and, where required, handled by appropriately qualified professionals.

Can a startup apply?

Yes, if the business is funded, the opening plan is real, and the owner is ready to execute. An idea without capital, a timeline, or decision authority is not ready for this engagement.

Can I cancel?

The engagement begins with a 90-day commitment. After the initial period, it continues month-to-month and can be ended with 30 days’ written notice.

What happens after I apply?

I review the application for fit. If the situation is a potential match, we schedule a direct conversation. If we agree on the priorities, scope, and working relationship, I provide a written engagement agreement before work begins.

You do not need more ideas. You need the right priorities, the right numbers, and consistent execution.
